Software that runs the top of outbound without a person doing each step: find, research, draft, send, handle the first reply. The category is real. The thing it is usually sold as, a replacement headcount, is not what it delivers.
The name sets the wrong expectation. These tools do most of an SDR's process and very little of an SDR's judgement, and the gap between those two is where the disappointment lives.
The five steps it does
| Step | How well it works |
|---|---|
| Build the list | Well, against a clear definition. Badly, against a vague one |
| Research the account | Well for public signals: funding, hiring, tech, announcements |
| Draft the message | Fast. Quality depends entirely on whether the research found anything real |
| Run the sequence | Reliably, across email and sometimes LinkedIn |
| Handle the first reply | Adequately for classification, variably for actual answers |
The step it hands back
Deciding that an account fits every criterion and is still not worth pursuing.
A human SDR does this constantly and barely notices: the company just had layoffs, the contact started three weeks ago, the previous rep had a bad conversation with them last year, the timing is obviously wrong. Each of those is a judgement built from context that is not in any field.
An AI SDR works the list. That is the feature and the limitation in the same sentence.
What this does to the maths
The pricing convention in this category is to quote against a salary rather than against software, which makes the number feel reasonable to a founder and enormous to anyone comparing it to a CRM.
The honest comparison is neither. It is your current cost per booked meeting. Take what you spend now on tools and time, divide by meetings booked last quarter, and compare. If you were never going to hire the SDR, the salary comparison is measuring against a cost you do not have.
The two ways teams burn themselves
Volume on a message that was not working. This is the big one. These tools multiply whatever your outbound currently does. A 1% reply rate at fifty sends is a 1% reply rate at two thousand, except now a much larger share of your market has seen it and your sending domain has taken the damage. Deliverability is covered properly in cold email deliverability in 2026.
Personalisation that is obviously generated. The line about noticing their recent funding round, in a sentence constructed the way every other tool constructs it. Recipients recognise the shape now. Three plain sentences outperform it, and cost nothing.
When it is genuinely the right buy
Three conditions, and they need to hold together.
You have a message that already gets replies at small volume. You have a definition of a good account that you could write down in two lines. And the constraint on your pipeline is genuinely how many people you can reach rather than what happens after they reply.
If the third one is false, more top of funnel makes things worse, because the bottleneck moves to the part that was already struggling.
Where it fits beside the rest of the stack
Most teams add an AI SDR beside a CRM, a data tool and a sequencer, which means a fourth system with its own view of the same accounts, and the reconciliation problem gets worse rather than better.
Empiraa Signal takes the other approach: prospect data, enrichment, sequencing and the record in one system, with ANI built in rather than sold as a separate seat. It will not do everything a dedicated AI SDR product does. What it does do is keep one version of each account, which is the thing that quietly breaks when a fourth tool joins the stack.
